How to Start a Brand Ambassador Program: Structure, Pay and a Launch Template

How to start a brand ambassador program: what Gymshark, Sephora and lululemon did, three pay structures, tiers, a one-page template and a 30-day plan.

To start a brand ambassador program, pick one goal and one repeatable ask, such as two posts a month, then choose how to pay: product and perks, commission on sales through a personal code, or a monthly retainer. Set two or three tiers, recruit five to fifteen people from your customers and your best past campaign creators, sign a one-page agreement, and run a 90-day first cohort before you renew, promote or release anyone.

Three public programs show what works. Forbes reported that Gymshark founder Ben Francis sent free gear to fitness YouTubers and paid influencers as little as $500 a month to wear the clothes in their videos. Sephora said its 2023 Sephora Squad chose 68 people from more than 16,000 applications for a yearlong paid partnership with coaching and mentorship. In its annual report for fiscal 2010, lululemon described its ambassadors as local fitness practitioners who introduce the brand to their classes. A small brand can copy each approach with five to fifteen people.

An ambassador program differs from an influencer campaign and an affiliate program because the relationship is ongoing and comes with a regular ask. Before building one, check that people already talk about your product, that it gets rebought or recommended, that your margin can fund product, discounts and commission, that someone owns the program every week, and that you can track each ambassador’s code or link. If not, run a single campaign first and recruit the creators who delivered.

Each pay structure trades cost against predictability. Product and perks is cheap but rarely buys deadlines. Commission costs nothing until sales happen, but fixed posting schedules are a hard ask when pay depends on sales. A retainer is the most expensive and the only structure you can plan a content calendar around. Tiers combine them: an open community tier, a creator tier for people who delivered before, and a small partner tier on retainer, with written guidelines for moving up and out.

Recruit where enthusiasm is already visible: repeat customers, people who tag you unprompted, past campaign creators, an application page, engaged followers and employees. Screen for fit before follower count and ask for a past brand post. Creators say yes to programs that are free to join, cover shipping, and state the rewards, the monthly ask and the exit in the first message. The guide includes an invitation message, a one-page program template covering rewards, the monthly ask, content, payment and exits, and a 30-day launch plan.

Aurelia takes the admin out of an ambassador program. A brand posts one campaign, as Gifted product, Paid, or Paid plus product set per creator, and it goes live in the Aurelia creator marketplace with no follower minimum. Application questions screen applicants and Aurelia’s picks rank them by fit with the brief. Agreements are generated from the campaign and signed in one step, shipping addresses and tracking sit in one place, and Aurelia pays each creator from one campaign order once the brand approves their work. The workspace is free; one platform fee per campaign sits on top of the creator budget.
